Measured where footwear actually loses money

Leather waste, delamination returns, rework and changeover — the four line items that decide whether a plant makes margin.

  • +8.3 points of leather yield on defect-aware nesting
  • −71% delamination-driven returns after bond-window control
  • 98.2% first-pass yield across inspected pairs

Figures reflect design-partner pilots and modelled benchmarks; per-plant results vary with construction, material lots and baseline maturity. [PLACEHOLDER] pending published case studies.

One agent per make-or-break step of the shoe

A sneaker is 40 to 60 components that must be cut, stitched, moulded, lasted and bonded into a load-bearing, comfortable, good-looking object. Each of those steps gets an agent that perceives it and controls it.

RUN-4417 — 1,200 pairs of Velo Trainer 2 on Line B

One lot, eight steps, one paused for a human. This is the same run shown in the graph above — the agent simulates it, cuts it, stitches it, moulds it, lasts it, bonds it, inspects it and packs it.

  1. 01 twin.simulate_run SUCCEEDED 2m 40s

Simulated the whole lot in the shoe-and-line twin before a single hide was cut — nest layout, mould recipe and bonding process window for EVA midsole and rubber outsole at 71% relative humidity.

    inputs · outputs

    in: pattern velo-trainer-2, hide batch LH-2291, mould set M-14 · out: nest v7, recipe R-08, bond window 62–68 °C

  2. 02 cut.nest_optimize SUCCEEDED 4m 12s

Scanned 64 hides, marked 1,842 scars and brand marks, then solved a defect-aware nest across the EU 36–46 size curve. Leather yield came in at 87.4% against a 79.1% plant baseline.

    inputs · outputs

    in: 64 hides, 1,842 defects · out: yield 87.4%, 12.3 s solve, 22 nested part groups

  3. 03 stitch.tension_control SUCCEEDED 11m 08s

Held stitch tension inside ±4% across 14 stitching stations, caught three skipped stitches on the lateral overlay and re-ran those uppers before they reached lasting.

    inputs · outputs

in: seam map v3, thread lot TL-77 · out: 3 skips corrected, 0 escapes

  4. 04 mold.density_control SUCCEEDED 9m 51s

Trimmed press temperature and dwell on P-3 as the EVA lot ran slightly high in blowing agent, holding midsole density at 0.24 g/cm³ within ±1.8% and cure at 214 seconds.

    inputs · outputs

    in: EVA lot EV-1180, recipe R-08 · out: density 0.24 g/cm³, cure 214 s

  5. 05 last.fit_control SUCCEEDED 6m 33s

Lasted the upper over last set L-42 under a heat and tension profile tuned to this leather lot. Toe-lasting deviation held at 0.6 mm; heel seat measured true on every pair sampled.

    inputs · outputs

    in: last set L-42, 78 °C, profile T-2 · out: deviation 0.6 mm

  6. 06 bond.window_control APPROVAL 3m 04s

Humidity climbed to 71% mid-shift, pushing the primer flash-off outside the validated window. The agent proposed +2 °C activation and +0.3 bar press pressure, and paused for the quality engineer to approve — the change touches a validated bonding parameter.

Every decision is a tool call you can read

Hit the fit, the bond and the yield before the line starts

Every new model, colourway or recycled material shifts the nest, the mould recipe and the bonding window. The shoe-and-line twin simulates the run first.

Footeon builds a twin of the shoe and the line — hide geometry and defect distribution, mould cavities and cure behaviour, last deformation under heat and tension, adhesive process windows, and station flow. Before a single hide is cut, the twin proposes a nest, a recipe and a bond window, then the agents hold them against real drift.

  • Nest layouts simulated against the actual hide batch
  • Mould recipes tuned to lot-level EVA and rubber behaviour
  • Bond windows validated for humidity and temperature range
  • Line balance and changeover sequence solved before the shift

Why the bond agent stopped and asked

The one step in RUN-4417 that paused. Plant humidity drifted, the primer flash-off left the validated window, and the agent proposed a change it is not allowed to make alone.

  1. Plan Hold the bond window for lot LH-2291 across the shift

    Target: activation 62–68 °C, press 3.2 bar, cure 90 s, per adhesive datasheet AD-22 §4.2 and construction spec VT2-CEM-03.

  2. Observation Relative humidity rose from 58% to 71% between 09:40 and 10:29

Source: station sensor line-b/rh-04, confirmed against plant HVAC historian. Primer PR-9 flash-off time extends 18% at this humidity.

  3. Thought Flash-off now exceeds the validated window at 64 °C activation

At current line speed the upper reaches the press before the primer is fully flashed, which is the dominant precursor to edge delamination in cemented construction.

  4. Action Propose activation 66 °C and press pressure +0.3 bar; request human approval

Activation temperature is a validated parameter under the brand quality agreement, so the agent cannot change it autonomously. Approval requested with the sensor evidence and datasheet clause attached.

  5. Observation Approved at 10:34 by the shift quality engineer

Change written to audit trail A-88213. Bond-line vision confirmed zero gap escapes across the remaining 1,200 pairs.

Why traces matter

Every Footeon decision that touches a cut, a mould, a last or a bond line is recorded as plan, thought, action and observation — with the material lot, sensor reading and spec clause that justified it. Quality engineers can replay any pair.

Traces are retained for the full product-liability window and exported to your MES and quality system.

What the plant floor says

Cutting rooms, quality departments and plant managers — the three people who feel leather waste, warranty returns and changeover time.

“The nesting agent found yield our best pattern cutter could not — and then explained the layout hide by hide. We stopped arguing about scrap and started managing it.”
Head of Cutting Operations · Andean Footwear Co. [Illustrative]

Leather yield 79.1% → 87.4%

“Bonding is where our warranty costs live. Having an agent watch humidity, primer flash-off and press pressure on every pair — and stop for a human when it wants to move a validated parameter — is the first thing that has actually moved delamination.”
Quality Director · Verta Sportswear [Illustrative]

Delamination returns −71%

“We run 40 model changeovers a month. Simulating the nest, the mould recipe and the bond window in the twin before the line starts took hours out of every launch.”
Plant Manager · Đông Nam Footwear [Illustrative]

Changeover time −46%

Questions plants ask first

  • No. Footeon is a software and factory-edge autonomy layer that sits on top of the machines you already run. We connect over OPC UA, MQTT, Modbus TCP and vendor SDKs, read sensors and vision, and write setpoints back through the controls you already trust — with approval gates on any validated parameter.

Every pair, perfectly made

Book a line assessment. We baseline one line — leather yield, seam defects, bond escapes, changeover time — and show you the run Footeon would have executed.
